【摘要】：國(guó)內(nèi)外經(jīng)濟(jì)增速放緩,市場(chǎng)需求收縮,以及來(lái)自于國(guó)際控?zé)熯\(yùn)動(dòng)和世界衛(wèi)生組織的壓力使中國(guó)煙草行業(yè)面臨著嚴(yán)峻挑戰(zhàn),煙草企業(yè)簡(jiǎn)單依靠調(diào)整卷煙結(jié)構(gòu)、提高卷煙銷(xiāo)量實(shí)現(xiàn)效益增長(zhǎng)的策略已無(wú)法擺脫困局。如何運(yùn)用現(xiàn)代管理理論及方法實(shí)現(xiàn)轉(zhuǎn)型升級(jí)成為煙草行業(yè)當(dāng)前以致未來(lái)較長(zhǎng)時(shí)期關(guān)注的焦點(diǎn)。煙草物流作為煙草商業(yè)企業(yè)核心業(yè)務(wù)和最大的成本中心環(huán)節(jié),在強(qiáng)力支撐卷煙銷(xiāo)售末端配送服務(wù)的同時(shí),理應(yīng)承擔(dān)起精益管理、降本增效的重任。本文以石家莊卷煙物流配送中心為研究對(duì)象,在大量查閱相關(guān)領(lǐng)域文獻(xiàn)資料的基礎(chǔ)上,運(yùn)用系統(tǒng)分析方法,對(duì)中心場(chǎng)內(nèi)物流系統(tǒng)運(yùn)行現(xiàn)狀進(jìn)行了深入的研究,明確指出了其倉(cāng)儲(chǔ)系統(tǒng)存在的存儲(chǔ)空間分配混亂、工商同城庫(kù)存協(xié)同度低、件煙入庫(kù)效率低下,分揀系統(tǒng)存在的備貨、補(bǔ)貨時(shí)間過(guò)長(zhǎng)、卷煙分揀殘損率超標(biāo)、異型煙分揀方式落后以及管理信息系統(tǒng)存在的分揀任務(wù)分配不均衡等問(wèn)題,并對(duì)問(wèn)題產(chǎn)生的原因進(jìn)行了剖析。進(jìn)而利用現(xiàn)代物流管理理論及方法,充分借鑒國(guó)內(nèi)外煙草物流系統(tǒng)管理的先進(jìn)經(jīng)驗(yàn),提出了具體的優(yōu)化方案。通過(guò)實(shí)施標(biāo)準(zhǔn)的優(yōu)化提高ABC分類(lèi)法在倉(cāng)儲(chǔ)系統(tǒng)的應(yīng)用效果;推行同城異址同庫(kù)策略,實(shí)現(xiàn)了工商卷煙物流一體化,提高了工商卷煙庫(kù)存利用率;通過(guò)優(yōu)化工業(yè)車(chē)輛空間及時(shí)序管理、改善入庫(kù)出庫(kù)流程、加強(qiáng)備品備件管理,提高卷煙入庫(kù)效率和對(duì)工業(yè)司機(jī)的服務(wù)水平。實(shí)施分揀備貨工藝流程優(yōu)化,縮短備貨、補(bǔ)貨時(shí)長(zhǎng);分揀線增設(shè)煙姿調(diào)整裝置,強(qiáng)化操作規(guī)范,降低卷煙分揀殘損率;自主研發(fā)異型煙分揀系統(tǒng),大幅提升異型煙分揀效率。添加基于分揀任務(wù)指派規(guī)劃的任務(wù)分配優(yōu)化模塊,最大限度地消除人工干預(yù),實(shí)現(xiàn)了分揀任務(wù)分配的平衡性。本文所提出的物流系統(tǒng)優(yōu)化方案的有效實(shí)施,在一定程度上降低了石家莊卷煙物流配送中心場(chǎng)內(nèi)物流系統(tǒng)的運(yùn)行成本,大大提高了運(yùn)行效率,為企業(yè)的可持續(xù)發(fā)展創(chuàng)造了條件,同時(shí)也為行業(yè)其它企業(yè)今后調(diào)整發(fā)展方向積累了寶貴的經(jīng)驗(yàn)。
[Abstract]:Domestic and foreign economic growth slowed, market demand shrank, and the pressure from the International Tobacco Control campaign and the World Health Organization, the Chinese tobacco industry is facing severe challenges, tobacco companies simply rely on the adjustment of cigarette structure. How to use modern management theory and method to realize the transformation and upgrade has become the focus of the tobacco industry at present and in a long period in the future. The core business of tobacco commercial enterprise and the biggest cost center link. In the strong support of cigarette sales terminal distribution service at the same time, should assume the lean management, reduce cost and increase efficiency. This paper takes Shijiazhuang cigarette logistics distribution center as the research object. On the basis of consulting a great deal of literature in related fields, this paper makes a deep research on the operation status of logistics system in the center field by using the method of system analysis. It is pointed out clearly that the storage space distribution of the storage system is chaotic, the synergy of industrial and commercial inventory is low, the efficiency of cigarette storage is low, the inventory preparation of the sorting system is too long, the restocking time is too long, and the rate of cigarette sorting damage is over the standard. Some problems such as backward sorting mode and unbalanced distribution of sorting tasks in the management information system are discussed, and the causes of the problems are analyzed. Then the modern logistics management theory and method are used. Based on the advanced experience of tobacco logistics system management at home and abroad, the concrete optimization scheme is put forward, and the application effect of ABC classification method in storage system is improved by implementing the optimization of standard. Implementing the strategy of the same city, different location and the same storehouse, realizing the integration of industrial and commercial cigarette logistics, and improving the utilization ratio of industrial and commercial cigarette inventory; By optimizing the space and timing management of industrial vehicles, improving the process of entering and leaving storage, strengthening the management of spare parts, improving the efficiency of cigarette storage and the service level of industrial drivers, the process of sorting and stocking goods is optimized. Shortens the stock, restocking time; Add the smoke posture adjustment device to the sorting line, strengthen the operation standard, reduce the rate of cigarette sorting damage; Independent research and development of special-type cigarette sorting system, greatly improve the efficiency of sorting, adding sorting task assignment planning based on task allocation optimization module, to maximize the elimination of manual intervention. The balance of sorting task distribution is realized. The effective implementation of the logistics system optimization scheme proposed in this paper reduces the operating cost of the logistics system in Shijiazhuang cigarette logistics distribution center to a certain extent. It greatly improves the operation efficiency, creates conditions for the sustainable development of enterprises, and accumulates valuable experience for other enterprises in the industry to adjust their development direction in the future.
