【摘要】:當(dāng)下洗衣機(jī)產(chǎn)業(yè)面臨的環(huán)境日益緊張與惡化,產(chǎn)品的同質(zhì)化競(jìng)爭(zhēng)、低價(jià)化競(jìng)爭(zhēng)、勞動(dòng)力的“用工荒”、原材料和人工的成本上漲等等,更重要的是用戶定制化導(dǎo)向的持續(xù)深化。企業(yè)與企業(yè)、企業(yè)與用戶之間通過(guò)互聯(lián)網(wǎng)這個(gè)大的平臺(tái)已經(jīng)沒(méi)有了距離,大家都是處在一個(gè)開(kāi)放的市場(chǎng)范圍內(nèi),誰(shuí)能夠及時(shí)滿足客戶個(gè)性化的需求,誰(shuí)就擁有了這些客戶。而如何更快的滿足用戶需求,提高市場(chǎng)占有份額,是當(dāng)下所有企業(yè)所要面對(duì)的一個(gè)重要問(wèn)題。在這種背景下,海恒昌作為國(guó)內(nèi)洗衣機(jī)的引領(lǐng)者,結(jié)合互聯(lián)網(wǎng)思想及工業(yè)4.0的大趨勢(shì),適時(shí)地提出了海恒昌的精益推動(dòng)路徑,希望通過(guò)改進(jìn)內(nèi)部生產(chǎn)布局、提升生產(chǎn)效率等方法搭建一個(gè)可持續(xù)改善的精益團(tuán)隊(duì)。并希望經(jīng)過(guò)精益的不斷推動(dòng)夯實(shí)海恒昌的基礎(chǔ)管理,最終打造一個(gè)可以以更低成本、更快速、更準(zhǔn)確的滿足客戶個(gè)性化需求的優(yōu)秀企業(yè)。本文以智能化工廠戰(zhàn)略模型為指導(dǎo),論述了打造無(wú)人化的智能化工廠,前提就是先做精益生產(chǎn),只有精益生產(chǎn)做到極致的基礎(chǔ)上進(jìn)行智能化工廠的推進(jìn)才能確保目標(biāo)的達(dá)成,否則會(huì)失去市場(chǎng)機(jī)會(huì)。本文重點(diǎn)從價(jià)值流、物流與布局優(yōu)化、準(zhǔn)時(shí)化生產(chǎn)、TPM、TQM及OPE等方面展開(kāi)改善實(shí)踐,通過(guò)模塊化、自動(dòng)化、信息化等管理措施的實(shí)施,以及精益組織機(jī)制的建立,提出了海爾從大規(guī)模制造到個(gè)性化定制柔性制造轉(zhuǎn)變的實(shí)施步驟與策略。
[Abstract]:Nowadays, the washing machine industry is facing increasingly tense and deteriorating environment, the homogeneous competition of products, the low price competition, the labor shortage, the rising cost of raw materials and labor, and so on. What is more important is the continuous deepening of customization-oriented. Enterprises and enterprises, enterprises and users through the Internet this large platform has no distance, everyone is in an open market. Who can meet the personalized needs of customers in time, who has these customers. And how to meet the needs of users faster, improve market share. Under this background, Haihengchang, as the leader of domestic washing machine, combines Internet thinking with the trend of industry 4.0. In order to improve the internal production layout, the Lean Promotion path of Haihengchang is put forward at the right time. Improve production efficiency and other methods to build a sustainable improvement Lean team. And hope to continuously push through the lean rammed Haihengchang's basic management, and ultimately to create a lower cost, faster. This paper, guided by the strategic model of intelligent factory, discusses how to build an intelligent factory without human being, the premise is to do lean production first. Only lean production on the basis of the most intelligent factory can ensure the achievement of the goal, otherwise, the market opportunities will be lost. This paper focuses on value flow, logistics and layout optimization, just-in-time production. Through the implementation of management measures such as modularization, automation, information and so on, and the establishment of lean organization mechanism, TPMTQM and OPE are improved. The steps and strategies of Haier's transformation from mass manufacturing to customized flexible manufacturing are put forward.
